About
Lanthos is a hybrid AI consultancy and platform practice. We work with organizations on the AI questions that matter most — and we bring instrument-grade precision to the answers.
What we are
Most AI consultancies are either pure advisors who hand off strategy and leave, or pure builders who ship platforms without the strategic context to know whether they should be built. Lanthos is neither. We are the instrument our clients use to make decisions they cannot afford to get wrong.
Principles
A small set of commitments that hold across every Lanthos engagement. These are not preferences. They are the structural discipline that distinguishes the firm.
The work is finished when the evidence shows it produced what it was meant to produce. Not when the project plan says it is done. Not when the hours are exhausted. Not when the deck is signed. When the evidence exists.
The most common failure mode in strategic consulting is the prescription that arrives before the diagnosis is rigorous. Lanthos engagements begin with structured inquiry. The recommendation follows the inquiry — and only when the inquiry has surfaced what the organization is actually asking.
Lanthos's defensible competitive position is the accumulated calibration data across all of our engagements. Each new client benefits from what we have learned across every prior client. The platforms are the delivery mechanism. The calibration is the asset.
Lanthos refuses certain categories of AI work — not because they are difficult, but because they are more likely to harm the client than help. The refusals are documented and consistent. They are the structural counterweight to the things we will build.
Lanthos engagements end. We do not extend ourselves indefinitely into client operations. The mark of a successful engagement is that the client no longer needs us — and the mark of an unsuccessful one is that we are not honest about that fact.
We work with a small number of clients each year by design. The work we do requires depth, and depth requires bounded portfolio. Lanthos is not optimized for scale. It is optimized for the kind of work that scale would prevent us from doing well.
The firm
Lanthos operates as a hybrid practice — strategic advisory and proprietary platform development under one firm — with a senior partnership model and a deliberately small annual client portfolio.
We are not optimized for headcount growth. We are optimized for depth of engagement and accumulation of calibration data. Our structural choices — small senior teams, embedded delivery, platform IP retention, bounded portfolio — all serve that objective.
Where the work requires capability that we do not have internally, we partner. Lanthos has a small set of structured relationships with firms whose capabilities complement ours — and the discipline to recommend a partner over a Lanthos engagement when the partner's capability is the better fit for the client.
We do not publish revenue figures, headcount, client lists, or case studies as a default. The work we do is sensitive enough that confidentiality is structural, not optional. Specific credentials are shared in the context of qualifying conversations with prospective clients.
The work
Senior leadership facing a small number of AI-related decisions with significant operational consequences — investment sequencing, capability prioritization, organizational design, buy / build / partner architecture. Compressed timeframes. Structured diagnostic-and-recommendation work.
Where a client's domain matches an existing Lanthos platform, or where the client situation justifies a domain-specific instance of a Lanthos platform. Longer engagements, anchored in the platform IP, with calibration data accumulating as the engagement progresses.
Where strategy has to be turned into measurable outcomes and the client wants Lanthos accountable for both. Small senior teams embedded through implementation and the first measurement cycles. Outcomes defined at the start. Capability transferred to the client by the end.
The team
Lanthos is structured around a small group of senior partners, supported by a focused practitioner team. We do not currently publish individual profiles or organizational headcount. Specific team composition for any engagement is discussed during qualifying conversations, and team-on-engagement composition is agreed explicitly before the work begins.
